Zero Punch List isn’t a closeout strategy. It’s a production strategy that makes closeout easy.
PM Site Visit Standard
Minimum: two site visits per week during active production.
Not just to check progress — to inspect quality against a defined completion standard. Walk every active area. Document any issue immediately. Assign corrections the same day.
A PM who shows up twice a week to inspect is a fundamentally different PM than one who shows up to check a box.
Lead Carpenter Daily Responsibilty
Before any sub leaves the job: verify their work meets completion standards. Don’t sign off on “done” unless it actually is.
Flag issues to the PM in writing before end of day — not verbally. If a sub leaves with unresolved deficiencies, those become your problems to chase.
Phase-Based Mini Punch Walks
After each major phase, the PM walks the work before the next phase begins. This prevents defects from being buried under subsequent work.
– After framing: Check square, level, plumb — blocking and backing in place
– After drywall: No waves, ridges, or fastener pops
– After tile: Grout lines consistent, no lippage, haze removed
– After paint first coat: Coverage confirmed, holidays marked
– After trim: Tight joints, caulk lines clean, nail holes filled
These walks take 20 minutes. Not doing them costs hours at the end.
The Definition of Done
“Done” means different things to different people — unless you define it.
For example, paint isn’t done until:
– Specified number of coats applied to all surfaces in scope
– All trim caulked with a smooth, consistent bead
– All drips, spatters, and masking residue removed
– Touch-up paint left on-site in a labeled container
Build a Definition of Done for every trade. Put it in their scope. Review it on kickoff. Reinforce it before their last day.
The No-Surprise Rule
Any deviation from the original scope is communicated to the client in writing on the day it occurs. Two weeks before the final, walk the client through everything that will be completed and what won’t be. Never let the client discover something at the final walk that you already knew about. Client surprises at the end aren’t communication failures in the final week. They’re the accumulation of silence over the previous eight.
